Microsoft Copilot can do a lot. It summarises meetings, writes reports and helps you find the right information fast. That sounds great, and it can be exactly that good in practice. But there is one condition that often gets overlooked: Copilot is never better than the data it works with.

This is not a technical limitation. It is an organisational challenge.

What happens when AI meets messy data?

Imagine a SharePoint filled with old drafts, duplicates and files named "VERSION2_final_COPY.docx". That is exactly what Copilot will use when answering your questions. The result? Wrong answers, unnecessary confusion and in the worst case security risks when sensitive information ends up with the wrong person.

We see it all the time. Organisations rush into AI and then wonder why the results fall short. The answer is almost always the same: the data was not ready.

Three things that determine whether Copilot actually delivers

1. Old data gives old answers

Copilot pulls information from your Microsoft 365 environment, meaning SharePoint, Teams, Outlook and the rest. If that environment is full of what we call ROT data, that is Redundant, Obsolete and Trivial information, you get ROT answers.

Clearing out what is no longer needed is not a housekeeping task. It is an investment that affects the quality of every AI response your organisation produces going forward. Up to date policies and accurate figures make all the difference.

2. Wrong permissions create unnecessary risks

Copilot respects the permissions you have set in Microsoft 365. That is good. But if an employee accidentally has access to payroll files or documents they should not see, Copilot will happily answer questions about them.

Data qualification is just as much about who sees what as it is about what actually exists in the system. A review of access rights is an important step in keeping your AI usage safe and controlled.

3. Structure helps AI understand your business

Microsoft 365 Copilot uses a Semantic Index to understand and connect information in your environment. That is what allows Copilot to answer questions like "what have we sent to customer X this quarter".

But the index is only as good as the information it is built on. The right metadata, good tags and a clear file structure help Copilot understand what is actually relevant to your business. This is often what separates a Copilot that gets used every day from one that nobody really trusts.
